The Imperial System: Architect of an Empire

The A-rank classification changed the Guild before anyone outside Galahad’s office knew it existed.

Nothing dramatic happened. No bell rang differently. No adventurer suddenly became stronger because a line of ink had changed on a sheet of parchment. Downstairs, an F-rank party continued arguing with a clerk about whether three sacks of damaged grain counted as proof that the cellar pests had been completely removed. Near the quest board, two E-ranks compared escort contracts. Someone laughed near the front doors.

Upstairs, Kael stared at the words CURRENT CLASSIFICATION: A-RANK INVESTIGATION and understood that the Guild had just reached the limit of what its own roster could support.

Galahad remained seated with both hands resting beside the classification sheet. Sir Darius stood opposite him, while Iris, Sera, and Milo occupied the other side of the room. Derrick had stopped arguing several minutes earlier. That concerned Kael more than if he had continued.

Kael looked toward Galahad. ”Blackwood has no A-rank adventurers.”

”No.”

”No B-ranks either.”

”No.”

Milo leaned back in his chair. ”This organization has remarkable confidence.”

Galahad looked at him. ”We have been open for weeks.”

”I know. I am impressed we made it this far before discovering something horrifying.”

Sera glanced toward him. ”You sound disappointed.”

”I prefer ordinary incompetence. Easier to predict.”

Darius ignored them.

Kael looked down at the evidence again. The problem had changed several times since Rellan’s party disappeared. At first, it had been a missing D-rank group. Then a suspicious route marker. Then older testimony. Then Derren. Then the voices. Then an organized perimeter maintained by people who could move through the forest without being seen.

Now the Guild possessed enough evidence to classify the investigation.

It still did not possess the people normally required to carry it out.

Kael looked toward Galahad. ”So we request an outside A-rank?”

”That is one option.”

”How long?”

”Unknown.”

”Best estimate.”

Galahad considered it. ”Several days if somebody suitable is already traveling nearby. Longer if we send through the normal mercenary and Guild networks.”

Kael frowned. ”And while we wait?”

”The route remains closed.”

”The charcoal camp remains exposed.”

”Yes.”

”Derren remains missing.”

”Yes.”

”Rellan and his party remain missing.”

Galahad’s expression did not change. ”Yes.”

Kael exhaled slowly.

Waiting was not automatically cowardice.

He knew that now.

But waiting had to buy something.

Several days might bring an experienced A-rank adventurer.

It might also give whoever controlled the western perimeter time to change routes, move prisoners, remove evidence, or simply disappear.

Darius spoke before Kael could.

”There is another problem.”

Kael looked toward him.

”If an outside A-rank arrives alone, Galahad still should not send them across that perimeter without local support.”

Galahad nodded. ”Correct.”

Milo looked between them. ”Then we are not actually solving the problem by finding one.”

”No,” Galahad said. ”We would be adding capability.”

”That sounded suspiciously administrative.”

”You spend too much time around Edwin.”

Milo looked wounded. ”I avoid Edwin professionally.”

Kael almost smiled.

Darius pointed toward the western map. ”We know the terrain better than any outsider arriving tomorrow. Iris knows the sign. Sera has seen the route. Galahad knows the investigation. I know the threat history.”

Kael looked at him.

”And House Kael possesses enough strength to support an A-rank operation.”

”Yes.”

There it was.

The answer none of them had said directly yet.

Galahad folded his arms. ”House support under Guild mission structure.”

Darius nodded.

”Not a military sweep.”

”No.”

”Not Black Dragon occupation of the western forest.”

”No.”

”Not fifty soldiers walking into a concealed perimeter because numbers feel safe.”

Milo raised one hand. ”I strongly support not bringing fifty people into the forest that knows everyone’s names.”

Darius looked at him.

”Useful.”

”I am growing.”

Kael turned back toward Galahad. ”Then build the team.”

Galahad did not move.

”Before I do, understand what you are authorizing.”

”I know.”

”No.”

Kael stopped.

Galahad’s voice remained calm.

”You understand that the threat is A-rank. That is not the same as understanding what House involvement means.”

Kael waited.

”If the Guild requests House support for this mission, everyone who crosses that perimeter operates under one command structure. No private objectives. No House officer decides halfway through that protecting the prince matters more than the mission unless there is an actual emergency. No one pursues something merely because they are strong enough to do it. If I order withdrawal, House personnel withdraw.”

Kael glanced toward Darius.

The commander did not object.

That mattered.

Galahad continued. ”If the Guild is going to become something independent adventurers trust, then the first time House Kael supports a Guild mission cannot become the moment everyone learns the prince’s people ignore Guild authority whenever it becomes inconvenient.”

Kael nodded.

”Agreed.”

Galahad studied him.

Then Darius.

Darius answered without being asked.

”Agreed.”

Only then did Galahad pull a clean mission sheet toward himself.

Derrick shifted forward.

Galahad looked at him immediately.

”No.”

”I didn’t say anything.”

”You were about to.”

Derrick’s jaw tightened. ”If this is A-rank, I know I’m not going.”

Kael looked at him.

That was progress.

Painful progress, but still progress.

Derrick continued. ”I want to know who is.”

Galahad nodded once.

”That you can hear.”

He wrote the first name.

Mission Lead — Galahad Charney

Kael looked up.

”You are going again.”

”Yes.”

”You’re also running the Guild.”

”For one mission.”

”Who runs it while you’re gone?”

Galahad looked toward the office door.

”Derrick.”

Derrick stared at him.

”What?”

”Not the Guild.”

Milo laughed.

Galahad continued before Derrick could panic.

”You will assist the senior clerks with the suspended northwest board, returning parties, and communication. You do not approve rank advancement. You do not alter contracts. You do not accept emergency work without House review.”

Derrick blinked.

”So I’m watching the desk.”

”You are helping keep the Guild operating.”

”That sounds like watching the desk.”

”It sounds better.”

Derrick considered it.

Then nodded reluctantly.

Galahad wrote the second name.

Sir Darius Valen — House Combat Support

No surprise.

The third:

Iris Hollow — Reconnaissance and Tracking

The fourth:

Sera Venn — Ranged Support and Overwatch

The fifth:

Milo Renwick — Mobile Support

Milo leaned over.

”That still sounds vague.”

Galahad did not look up. ”Would you prefer ’man who survives by refusing to stand where trouble expects him’?”

Milo thought.

”Actually, yes.”

”No.”

Kael stared at the page.

Five.

He knew what was missing.

”So that is the team.”

Galahad looked at him.

”No.”

Kael waited.

Galahad wrote the sixth name.

Prince Kael Asterion — House Authority / Combat Support

Kael looked at him.

Darius did not.

That made Kael suspicious.

”You already discussed this.”

”Yes,” Galahad said.

”With Darius.”

”Yes.”

”Without me.”

”Yes.”

Milo smiled. ”Authority. Terrible affliction.”

Kael ignored him.

”You kept me behind yesterday.”

”Yesterday I needed someone in Blackwood capable of authorizing escalation.”

”And now?”

”Now escalation has happened.”

Galahad placed the quill down.

”If this mission discovers prisoners, a hostile encampment, territorial trespass, illegal harvesting, organized criminal activity, or something requiring immediate House action, I do not want to lose half a day sending a rider back for authority you could have carried with us.”

Kael glanced toward Darius.

”And you agree.”

”Yes.”

”Why?”

Darius answered simply.

”Because this is no longer a reconnaissance patrol.”

Kael understood.

Yesterday, his presence would have complicated a B-rank investigation.

Tomorrow, his authority might prevent delay.

That was different.

He looked toward the mission sheet again.

Galahad.

Darius.

Iris.

Sera.

Milo.

Kael.

Six people.

No oversized escort.

No fifty Black Dragons.

No improvised army disguised as an adventuring party.

Kael nodded.

”What about Grom?”

Darius answered first. ”Blackwood.”

Kael looked toward him.

”If both of us leave, Grom remains as the senior Black Dragon field authority in the territory.”

That was sensible.

Kael had not intended to strip Blackwood of its strongest defenders merely because the western problem had become serious.

”And Victor?”

”Not this mission.”

”Damien?”

”No.”

”Elias?”

”No.”

Kael raised an eyebrow. ”You sound prepared.”

”I am.”

”Reason?”

Galahad answered. ”Because capability is not the only question. We need a small team that already understands this investigation. Every extra person adds noise, tracks, supplies, and another voice the thing in the forest may imitate.”

Milo frowned.

”I dislike being evidence for why we should bring fewer people.”

”You will survive.”

”You say that with alarming confidence.”

Sera looked toward him. ”Would you prefer uncertainty?”

”No.”

Kael considered the team.

It was not the strongest six people House Kael could assemble.

That was probably the point.

It was the six people best suited to the mission they actually had.

Good.

Galahad looked toward Iris.

”Route.”

She pulled yesterday’s map forward.

”We approach from the charcoal camp again. We do not use the marked western path beyond the first alarm unless we deliberately decide to cross the perimeter.”

Kael looked at her.

”What does crossing look like?”

”Quietly.”

Milo nodded. ”Strong plan.”

Iris ignored him.

”We disable nothing on entry unless necessary. If the bells are their warning system, cutting one tells them exactly where we crossed.”

Darius nodded.

”Can we cross between lines?”

”Possibly.”

”Without knowing whether there are lines we missed?”

”No.”

Kael leaned over the map.

”Then you assume they know we entered.”

”Yes.”

That mattered.

This would not be infiltration based on the belief they had outsmarted a perimeter they barely understood.

They would enter expecting to be noticed.

Galahad tapped the old kiln road.

”Edwin found this.”

Kael nodded.

”Thirty-four-year-old copy.”

”Likely older route.”

Iris traced it.

”The white-marked path follows approximately the same direction.”

”Could whoever built the alarm system simply be using an abandoned road?”

”Yes.”

”Destination?”

Edwin answered.

”Unknown.”

He placed another old record beside the map.

”I found references to three kiln stations beyond the first rise.”

Everyone looked toward him.

Kael frowned.

”You found that after the meeting?”

”Yes.”

”Locations?”

”Approximate.”

Edwin pointed.

”One here. One farther northwest. A third is described as ’beneath the black ridge.’”

Milo looked toward him. ”That sounds unnecessarily ominous.”

”It was a charcoal district.”

”That does not improve it.”

Edwin continued. ”The westernmost kilns appear to have been abandoned first.”

”Why?” Galahad asked.

”Records say transport became unreliable.”

”Animals refusing the route?”

”That appears more than once.”

Iris looked toward the map.

”Anything about voices?”

”No.”

”Disappearances?”

”Nothing confirmed.”

Darius asked, ”Structures?”

”Kiln shelters. Storage sheds. Possibly a stone weigh station.”

Kael looked toward Galahad.

”That gives us a first destination.”

”Maybe.”

Kael caught himself before reacting.

Right.

Old maps were not commands.

Galahad continued. ”We cross the perimeter and determine whether the maintained route still follows the old kiln road. If it does, the nearest former kiln station becomes the first objective.”

”And if it doesn’t?”

”Iris leads.”

Kael nodded.

”What is the stopping condition this time?”

Galahad looked around the room.

”Different from yesterday.”

He raised one finger.

”If we find surviving missing persons, recovery takes priority unless immediate pursuit is required to protect others.”

Second.

”If we confirm an organized hostile force beyond our ability to contain, we withdraw and report.”

Third.

”If the unidentified creature appears, we do not automatically engage.”

Darius nodded.

Kael looked toward him.

”You agree.”

”Yes.”

”Even if you can beat it.”

Darius’s expression remained flat.

”If I do not know what else is waiting while I fight it, whether I can defeat one creature is irrelevant.”

Kael smiled faintly.

”That sounded like Galahad.”

”I will recover.”

Galahad continued.

”Fourth: nobody follows a voice alone.”

Milo raised both hands. ”I would like that carved into stone.”

”Fifth: we stop using personal names after crossing the perimeter.”

Kael frowned.

”How do we address each other?”

”Roles.”

Milo looked horrified. ”I am not answering to Mobile Support.”

Sera glanced toward him. ”You will.”

”No.”

”Yes.”

Kael laughed.

Galahad pointed around the table.

”Lead. Commander. Scout. Archer. Mobile. Prince.”

Milo looked toward Kael.

”He gets to keep Prince.”

Kael shrugged. ”Earn a hereditary title.”

”I am reconsidering monarchy.”

Darius looked at him.

Milo sat straighter.

”Temporarily.”

Galahad continued.

”If the voices learned names by hearing us use them, this denies them new information.”

”And if they already know all of us?” Kael asked.

”Then we lose nothing.”

Good.

The final matter was supplies.

That conversation lasted longer than Kael expected.

Not because anyone wanted more weapons.

Because A-rank preparation meant carrying enough to survive uncertainty without carrying enough to become slow.

Iris wanted climbing rope, chalk, marking cord, two field lamps, and additional waxed evidence packets.

Sera wanted spare bowstrings protected from moisture, fewer arrows than Kael expected, and two short bundles of heavier shafts.

Milo requested food.

Galahad stared at him.

Milo clarified. ”More food.”

”No.”

”Then I have completed my tactical recommendations.”

Darius added burn salve after reviewing the ashmaw records again, despite no evidence connecting ashmaws to the western threat.

Kael noticed.

”You think they matter?”

”I think we already learned what happens when people refuse to prepare for an unconfirmed danger because it is unconfirmed.”

That ended the question.

Kael requested a healer.

Galahad rejected it.

Kael frowned.

”Why?”

”Who?”

Kael stopped.

That was the problem.

Taking a healer simply because the mission was dangerous did not automatically make the team safer if the healer lacked the field experience required for an A-rank operation.

Galahad continued. ”We carry emergency supplies. If you have a specific healer qualified for this terrain and threat level, name them.”

Kael could not.

”Then no.”

Kael disliked the answer.

Accepted it anyway.

By midday, the mission sheet was complete.

A-RANK NORTHWEST INVESTIGATION

Primary objective: Determine the nature of the controlled area beyond the western perimeter and establish the status of missing persons where possible.

Secondary objectives: Identify the maintained route, locate evidence of organized activity, determine whether the voice phenomenon and large creature signs are connected, and recover actionable evidence.

Restrictions: No unnecessary pursuit. No separation. No unauthorized route deviation. No assumption that imitated voices indicate genuine survivors.

Kael read the final line twice.

That one mattered most.

The Guild posted no details publicly.

Only the classification changed.

The board now read:

NORTHWEST ROUTES — CLOSED

ACTIVE A-RANK INVESTIGATION

That was enough.

The effect downstairs was immediate.

People stopped pretending not to stare.

An F-rank adventurer read the notice twice before walking away.

One of the E-ranks whispered something to his party.

Derrick stood near the counter and watched everyone absorb what the new rank meant.

Kael stayed beside him for a moment.

”You all right?”

”No.”

Kael nodded.

Fair.

Derrick looked toward the preparation room.

”You’re going.”

”Yes.”

”Bring Rellan back.”

Kael did not promise.

Derrick noticed.

For a moment, frustration crossed his face.

Then he nodded.

”Find out.”

”That I can promise to try.”

Derrick looked toward him.

”Better.”

The rest of the afternoon belonged to preparation rather than investigation.

That was deliberate.

No one rushed west simply because the team now existed.

Darius inspected everyone’s field equipment personally. Sera replaced one bowstring she claimed was still good because Darius disagreed. Milo attempted to hide additional dried meat in his pack and was discovered by Iris without anyone understanding how.

”It was wrapped,” Milo complained.

”You changed the shape of the side pocket.”

”That is disturbing.”

”You are obvious.”

”I have built my identity around the opposite.”

Kael spent an hour with Edwin establishing what authority remained in Blackwood while he and Darius were gone.

Grom would control Black Dragon emergency response.

Captain Rolan would retain authority over the existing Blackwood guards and settlement security beneath the established chain.

Edwin retained administrative control over House operations.

Galahad’s senior clerks would keep the Guild functioning.

No northwest contract could be reopened without Galahad’s return or explicit written authorization.

If the expedition failed to return by the agreed time, nobody would immediately send a second party after them.

That rule caused the longest argument.

Kael stared at Galahad.

”You want them to wait?”

”I want them to follow the overdue protocol we are creating for everyone else.”

”How long?”

”Until the first missed reporting window.”

”And then?”

”House review.”

”Not automatic pursuit.”

”No.”

Kael exhaled.

There it was again.

The Guild could not teach adventurers not to chase missing people blindly while building special exceptions for the prince.

”Fine.”

Edwin wrote it down.

Near sunset, Kael finally returned to the Guild hall.

Most adventurers had left.

Galahad stood alone before the northwest board.

The A-rank notice remained pinned in place.

Kael stopped beside him.

”You built a Guild with no A-ranks and somehow found an A-rank problem in the first month.”

Galahad looked toward him.

”You say that like I selected it.”

”I am blaming you anyway.”

”Reasonable.”

Kael stared at the board.

”Are we ready?”

”No.”

He looked toward Galahad.

The Guild leader continued.

”We are prepared.”

Kael smiled faintly.

”Different?”

”Very.”

Kael hated that everyone had started using his own lessons against him.

Outside, evening settled across Blackwood.

Beyond the western roads, the charcoal workers were finishing supper under doubled watch. Farther west stood the first white-marked tree. Beyond that, the old rise. Beyond the rise, the maintained path curved through abandoned forest toward alarm lines that someone had built and continued to use.

And beyond those lines waited the first place the Adventure Guild had officially classified as too dangerous for anything below A-rank responsibility.

Tomorrow, they would cross it.

Not because they had finally become strong enough to stop being careful.

Because they had gathered enough evidence to know exactly how careful they needed to be.
