The Imperial System: Architect of an Empire

Teren Vos discovered the first inconvenience of becoming E-Rank before he finished breakfast.

People expected him to know things.

He had entered the Blackwood Adventurers’ Guild wearing the same boots, carrying the same sword, and possessing exactly the same amount of experience he had possessed the night before. The only visible difference was the dark iron badge hanging from the cord beneath his shirt. The stamped E had replaced the F, and apparently that was enough for two newer adventurers to intercept him before he reached the Guild Commons.

”Can you look at this?”

Teren stared at the parchment one of them held out.

”Why?”

”You’re E-Rank.”

”So?”

The younger adventurer pointed toward the Quest Board. ”We want the orchard contract.”

Teren looked toward the board, then back at them. ”Then take it.”

”It says supervised F-Rank participation permitted.”

”Yes.”

”We need an E-Rank leader.”

Teren slowly looked toward the Commons, where breakfast waited somewhere beyond the two men blocking him.

”I became E-Rank yesterday.”

The other adventurer nodded. ”Exactly.”

”That is not reassuring.”

Mira Doss heard the exchange from behind the Registry Counter.

”Teren.”

He looked toward her.

”You are not required to lead anyone merely because you qualify.”

Both F-Rank adventurers turned toward her.

Mira continued working through the morning ledger. ”Party leadership is voluntary unless you accepted a contract or Guild assignment establishing otherwise. Find another E-Rank if he says no.”

Teren looked relieved.

Then he looked at the two men.

”What is the orchard contract?”

The first adventurer brightened immediately.

Mira sighed.

Nalia Greve laughed from the opposite side of the long oak counter. ”He lasted less than one minute.”

Kael witnessed the entire conversation from several paces inside the entrance.

He had promised Galahad he would stop visiting every morning.

Technically, this was not morning opening.

The doors had already been open nearly half an hour.

Kael considered that sufficient improvement.

Galahad Charney apparently did not.

”You’re here.”

Kael turned.

”That is usually how entering works.”

”You said you would visit less.”

”I did not come yesterday morning.”

”You came before midday.”

”That still counts.”

Galahad looked unconvinced.

Kael pointed toward Teren, who was now reading the orchard contract with the two F-Ranks.

”Your first promoted adventurer is already being recruited as a party leader.”

”That is his problem.”

”Guild problem?”

”Only if he accepts.”

Fair.

The Guild Hall around them had settled into the kind of activity that would have seemed impossible less than two weeks earlier. The Quest Board had thirteen available contracts spread primarily across F- and E-Rank, with one D-Rank posting undergoing final review before it could be opened. The higher sections remained empty. The Guild Commons carried the sound of breakfast, conversation, and low arguments over contract shares. Mira worked through rank records at the Registry side of the front counter while Nalia handled client deposits and new contract requests on the other.

The Infirmary remained quiet.

The assessment yard outside was already occupied.

Nothing about the morning required Kael.

He was still pleased to see it.

The System appeared.

[Blackwood Adventurers’ Guild — Day 11]

Registered Adventurers: 59

Confirmed Rank Placements: 37

F-Rank: 21

E-Rank: 15

D-Rank: 1

C-Rank and Above: 0

Internal Promotions: 1

Active Contracts: 13

Completed Contracts: 18

Operational Status: Stable

Kael focused on the numbers only briefly.

Two registrations since yesterday.

One additional confirmed E-Rank placement from an experienced applicant whose verification had apparently finished.

Slow growth.

Good.

Teren approached the Contract Counter with the two F-Rank adventurers behind him.

Nalia looked toward his badge.

”You’re taking it?”

Teren placed the parchment down.

”I’m considering it.”

”Then why are you at the counter?”

”I have questions.”

”That is acceptable.”

The contract involved an orchard west of the manor settlement. Something had been damaging young trees near the outer rows and digging beneath several root beds. The owner believed burrowing animals were responsible, but the damage was larger than the previous F-Rank orchard problem the Guild had handled.

No livestock missing.

No attacks on people.

No confirmed magical threat.

The Guild had classified it E-Rank because the animals were unidentified and the orchard bordered a thicker stretch of woodland.

Teren pointed toward the notice.

”If we find something larger than expected?”

”You report and withdraw unless immediate danger requires action.”

”And if the creatures are ordinary?”

”Resolve the contract within its terms.”

”Can I take two F-Ranks?”

Nalia checked the posting.

”Supervised participation permitted.”

Teren looked back toward the two men.

One smiled.

The other looked as though he had been holding his breath.

Teren sighed.

”Fine.”

The younger adventurer nearly cheered.

Teren pointed at him.

”If you make me regret this, I am bringing you back personally.”

Galahad looked toward Kael.

”There. First consequence of promotion.”

Kael smiled.

”Responsibility.”

”Annoying people.”

”Same thing sometimes.”

Teren’s party agreement took nearly fifteen minutes.

That annoyed him more than the contract itself.

The three adventurers had to agree on reward division, party leadership, responsibilities, equipment, and what happened if one member refused a lawful withdrawal order. Teren initially suggested equal shares.

Nalia asked whether he intended equal responsibility.

He stopped.

The two F-Ranks looked toward him.

Teren reconsidered.

The final agreement gave him a larger portion for taking leadership responsibility, while the two supervised members divided the remainder equally.

One F-Rank looked unhappy.

”You get more because your badge changed yesterday?”

Teren’s expression hardened.

”No. I get more because if you do something stupid, the Guild asks me why I allowed it.”

Nalia looked toward Galahad.

He nodded faintly.

Good answer.

She recorded the shares.

No one would argue about them after returning.

The System registered the contract.

[E-Rank Contract Accepted]

Party Leader: Teren Vos — E-Rank

Supervised Members: 2 F-Rank

Contract Type: Orchard threat assessment / removal

Known Threat: Unidentified burrowing wildlife

Escalation limit: E-Rank

Outcome: Pending

Teren took the traveling copy.

He looked toward Kael as he passed.

Kael raised an eyebrow.

”Nervous?”

”Yes.”

”Good.”

Teren stared.

”Why does everyone say that?”

Kael smiled.

Apparently the phrase had become tradition.

Teren and the two F-Ranks left through the front doors.

Kael watched only until Galahad stepped into his line of sight.

”No.”

”I wasn’t going.”

”You were thinking about following them.”

”I have work.”

”Then go do it.”

Kael looked offended.

”The Guild has become very disrespectful.”

Mira spoke from behind the counter without looking up.

”Stable.”

Kael turned.

”What?”

”Operational status.”

Nalia laughed.

Kael left before everyone joined in.

Blackwood’s newest problem was not a lack of people willing to learn.

It was finding time to teach them.

The Population & Labor Analysis had made that visible by late morning.

Kael sat in the manor administrative room with Edwin, Lily, Bram, and three different schedules spread across the table. None looked compatible.

One belonged to the former mason willing to teach basic stone-setting during slower agricultural weeks.

Another belonged to the literate woman interested in helping at Oakridge’s school.

The third belonged to the retired cavalryman who had agreed to assist village-watch training.

All three had skills Blackwood needed.

None was available whenever House Kael wanted them.

Kael stared at the schedules.

”This is worse than lacking people.”

Edwin shook his head. ”No.”

”At least then the answer is simply no.”

”This answer is yes at inconvenient times.”

”Exactly.”

”That is better.”

Kael leaned back.

The System agreed with Edwin.

[Population & Labor Analysis]

Skill availability detected: Moderate

Full-time labor availability: Low

Seasonal / part-time availability: Increasing

Primary administrative challenge: Scheduling

Warning: Treating partial availability as full employment will create conflicts with existing livelihoods.

Kael dismissed the notification.

”I do not like when everyone agrees with Edwin.”

Bram smiled.

”It saves arguments.”

”No. It ends them before I win.”

Lily moved the school schedule forward.

Master Rennick had completed household discussions in Oakridge and proposed the first operating pattern.

Three instructional days each week for children during the current agricultural period.

Two shorter adult evening sessions.

Teaching hours staggered enough that older children with household responsibilities could attend at least part of the day.

Not perfect.

Rennick had apparently written that phrase himself.

Not perfect. Functional enough to begin.

Kael liked it.

”What does he need before opening?” Kael asked.

Lily read the list.

”Roof repair completed. Floor repair completed. New stove before cold season, though not necessary immediately. Two replacement windows. Writing boards. Chalk. Ink. Six additional primers at minimum. Arithmetic materials. Benches repaired.”

”Teachers?”

”Two candidates accepted for regular training. Two support instructors. Rennick supervising.”

”Pay?”

”Budgeted.”

”Attendance?”

”Twenty-three children likely to attend at least one session each week. Fifteen expected regularly under the initial schedule.”

Kael paused.

”Only fifteen?”

Edwin looked toward him.

”Only?”

Kael considered the village’s history.

The school had been closed for twelve years.

Fifteen children regularly entering it again was not small.

”No. That is good.”

Lily continued. ”Adult interest currently fourteen.”

Kael blinked.

”Fourteen adults?”

”Yes.”

”More than I expected.”

”Several want enough reading to understand contracts and market notices. Two village-watch members want help with written reports. One woman wants to handle her household accounts without asking her son.”

Kael looked toward the System.

[Oakridge Education Restoration]

Expected initial child attendance: 15 regular / 23 partial or seasonal

Adult evening interest: 14

Instructor capacity: Adequate for pilot scale

Operating budget: Sustainable at current scale

Building readiness: 72%

Recommended opening: After essential safety repairs and material delivery

A new line appeared.

[Projected opening window: 4–6 days]

Kael smiled.

Finally.

Not today.

Not a declaration.

An actual opening window supported by the work.

”Four to six days.”

Edwin looked toward him. ”Probably five.”

”Why?”

”Because repairs are rarely completed on the optimistic day.”

Kael sighed.

”Five.”

They did not set the date yet.

Master Rennick would.

That mattered too.

The school belonged under House support, but Kael did not need to decide whether the floor was ready for children.

Rennick and Rowan could do that.

Kael turned toward the seasonal instructor schedules.

”What about the mason?”

Bram answered.

”Two weeks from now.”

”Could he train people at Stonebrook?”

”If he wants.”

”He said?”

”He said he wants to see the work before committing.”

Good.

People were beginning to negotiate with House Kael rather than accepting every request as a command.

Kael preferred that.

Mostly.

The retired cavalryman’s schedule fit better.

Grom wanted him for one village-watch session every other week rather than trying to turn him into a permanent instructor.

The literate woman could help Oakridge on two of the three teaching days but not the third.

Rennick had already adjusted.

The System updated.

[Labor Matching Principle Reinforced]

Effective utilization does not require full occupational transfer.

Flexible contribution model expanding.

Kael smiled faintly.

Blackwood had spent too long thinking of labor as if every person belonged inside one box.

Farmer.

Smith.

Soldier.

Healer.

Teacher.

But people carried skills across those lines.

The challenge was using them without destroying the work they already did.

That was not as satisfying as discovering a new mine or recruiting five master craftsmen.

It was probably more realistic.

Stonebrook’s five houses continued rising while Kael remained at the manor.

He received the report rather than traveling there.

That was deliberate.

Two frames now stood above completed foundations.

A third foundation was complete.

The final two sites were prepared.

Rowan’s potential seasonal carpenter had not yet arrived, so skilled supervision remained the main constraint.

No crisis.

No need for Kael.

Bellhaven’s newest household had completed a second wheel repair.

Kael did not receive a full report about it.

Lily had apparently instructed the settlement clerks that he did not need to know every wheel.

He was grateful.

Instead, the weekly placement note summarized the things that mattered.

Housing remained usable.

No serious conflict with existing villagers.

Local repair demand existed.

The household had begun purchasing food and supplies locally.

Children had interacted with neighboring families.

No request to leave.

That last point mattered more than the second wheel.

Oakridge’s farming household showed similar early signs.

The family had begun preparing poultry space and joined local agricultural work without requiring direct House employment.

The manor-side household had remained stable in its cottage.

Three placements.

Still too early to call any successful.

But none had immediately failed.

The System summarized them.

[Controlled Settlement Pilot — Preliminary Integration]

Household 1 — Oakridge: Stable early integration

Household 2 — Bellhaven: Stable early integration

Household 3 — Manor-side settlement: Stable early integration

30-day reviews: Pending

Recommendation: Continue accepting suitable households within existing 10-household cap

Kael leaned back.

”Have more arrived?”

Lily nodded.

”Two households asked yesterday whether Blackwood was accepting settlers.”

Kael straightened.

”Skills?”

Edwin gave him a look.

Kael stopped.

”What?”

”You asked skills before asking anything else.”

Kael frowned.

”That seems relevant.”

”It is. But remember they are households first.”

Kael nodded.

Fair.

”One family has agricultural experience,” Lily said. ”The other includes a cooper.”

Kael’s attention sharpened despite Edwin’s warning.

Barrels.

Storage.

Water.

Beer.

Food preservation.

Trade.

A cooper could matter.

”Have they been accepted?”

”No. Initial intake only.”

”Where are they?”

”Temporary lodging. Identity and obligation checks underway.”

Kael nodded.

Households four and five.

Potentially.

Not guaranteed.

The pilot remained under ten.

No reason to expand it.

The System added:

[New Settlement Inquiries: 2 households]

Status: Verification pending

No placement analysis available until records confirmed

Good.

No instant matching because someone said ”cooper.”

Kael was learning.

The Guild’s first dispute involving rank occurred that afternoon.

Not promotion.

Status.

Kael heard about it only because he returned to the Guild for a scheduled meeting with Galahad about the Day Fourteen review categories.

He found a D-Rank badge on the counter.

Not Rellan Dorr’s.

Mira stood behind the Registry side with her arms folded.

A tall man in a dark traveling coat stood opposite her.

He looked experienced.

Not flamboyant.

His sword was well maintained, his boots worn properly rather than fashionably, and the old scar running from his jaw toward one ear suggested at least one fight had gone badly enough to teach something.

Galahad stood nearby.

Nalia was pretending not to listen.

Kael slowed.

The stranger looked toward him and bowed.

”Your Highness.”

Kael nodded.

Then looked toward the badge.

”What happened?”

Mira answered.

”He says he is D-Rank.”

The man frowned.

”I am.”

”Under another Guild.”

Kael looked toward Galahad.

That was different.

The man produced a second badge.

Bronze-colored rather than dark iron.

Different shape.

Different markings.

No F-through-S letter.

Galahad placed it beside Blackwood’s D-Rank badge.

”His previous organization used four grades.”

Kael nodded slowly.

This problem had always been coming.

Blackwood’s ranking system was not necessarily universal.

”What was your standing?”

The man answered.

”Second grade.”

”What does that mean?”

”Independent caravan work. Beast hunts. Ruin scouting. Party leadership.”

Mira opened a written reference.

”Some verified.”

The man looked toward her.

”You confirmed three contracts.”

”I confirmed three of the seven you claimed.”

”The others were six years ago.”

”That does not make them false.”

”Then why am I being treated like a beginner?”

”You are not.”

He pointed toward the Blackwood badge.

”You gave me E.”

Kael looked toward Mira.

She remained calm.

”Temporary placement.”

Galahad clarified.

”Until broader verification and practical assessment.”

The man looked toward Kael as though expecting the prince to overturn the Guild.

Kael did not.

”What is your name?”

”Derrick Sorn.”

No recognition.

Good.

Kael looked toward Galahad.

”What do you think?”

”Probably D.”

Derrick spread his hands.

”Then—”

Galahad raised one finger.

”Probably.”

The man stopped.

Galahad continued. ”Your experience looks credible. Your equipment is professional. Three references confirm you handled work beyond E-Rank. None of that tells me whether your old second grade equals our D.”

”It does.”

”According to you.”

Derrick’s jaw tightened.

Kael watched.

Not rage.

Frustration.

Understandable.

Galahad continued, ”You can remain E temporarily and take eligible work. We finish verification and assess you. If you meet D, you receive D.”

”How long?”

”Two days.”

The man stared.

”Two days?”

”Yes.”

”That’s all?”

”Yes.”

The frustration changed.

He had apparently expected weeks.

Mira pushed the temporary E-Rank badge toward him.

”Your prior experience is recorded. Temporary placement does not erase it.”

Derrick picked up the badge.

Kael stepped closer only after the matter was settled.

”We need a rule for this.”

Galahad nodded.

”Yes.”

Not every outsider with a badge from somewhere else should start at F.

Not every outsider’s rank should be accepted blindly either.

Rank systems differed.

Standards differed.

Some organizations might be stricter.

Others might sell badges.

The System appeared.

[Cross-Guild Rank Recognition Issue Identified]

External ranking framework: Non-equivalent

Automatic rank transfer: NOT recommended

Recommended Blackwood procedure:

Verify prior organization

Verify service history where possible

Assign temporary operating rank

Conduct equivalency assessment

Record final Blackwood rank independently

Kael smiled.

”That.”

Galahad looked toward him.

”We reached that without your invisible approval.”

”I know.”

Mira was already writing.

The rule became simple.

Blackwood would recognize credible outside experience.

It would not automatically recognize outside rank labels as equivalent.

Someone who had spent fifteen years performing dangerous work would not be insulted by being forced through beginner registration simply because their previous organization used different terminology. But Blackwood would still determine what level of contracts it was willing to permit under its own name.

Kael looked toward Derrick.

”How do you feel about that?”

The man examined the E-Rank badge.

”I still think I’m D.”

Galahad nodded.

”Then prove it in two days.”

Derrick smiled faintly.

”Fair.”

He walked toward the Commons.

Nalia waited until he was out of hearing range.

”He handled that better than the problem solver.”

Kael laughed.

Mira did not.

She looked toward Galahad.

”We need an external-rank section in registration.”

”Yes.”

”Separate from claimed combat experience.”

”Yes.”

”And previous Guild disciplinary records.”

Galahad paused.

”That may be harder to obtain.”

”Still ask.”

Kael nodded.

An adventurer could flee one Guild after serious misconduct and present himself in Blackwood as an experienced professional.

No magical record linked them.

Communication took time.

That was another vulnerability.

The System registered it.

[Credential Risk — Interregional]

External rank verification depends on correspondence and recognized records.

Potential issue: Applicants may conceal prior disciplinary history.

Current mitigation: References + temporary rank + assessment + delayed higher placement

Residual risk: Moderate

Kael frowned.

”Can we send inquiries?”

Galahad nodded.

”Where possible.”

”Carrier birds?”

”Not yet.”

Kael smiled.

Galahad pointed toward him.

”No.”

”I said nothing.”

”You thought pigeon network.”

Kael laughed.

For now, correspondence moved through couriers, merchant routes, House messengers, and whatever formal contacts existed between institutions.

Slow.

Imperfect.

Medieval.

That was fine.

Teren’s party returned before evening.

All three were dirty.

One smelled terrible.

Kael was unfortunately close enough to notice.

Nalia took the return report.

”What happened?”

Teren looked toward one of the F-Ranks.

”Do you want to explain?”

The young man shook his head.

Teren smiled.

”We found the burrowers.”

”Identification?”

”Ordinary root boars.”

Nalia looked toward the contract.

”Number?”

”Four adults. Two smaller.”

”Any injuries?”

”No.”

”Why does he smell like that?”

The F-Rank adventurer closed his eyes.

Teren answered.

”He fell into the wallow.”

Several people near the counter laughed.

The young man looked miserable.

Nalia remained professional with visible effort.

”Contract outcome?”

”Resolved.”

”How?”

”Drove the animals from the orchard and blocked the shallow access routes. Owner wanted them killed.”

”Were they attacking?”

”No.”

”Contract require extermination?”

”No. Removal or prevention of continued damage.”

Teren nodded.

”We chose removal.”

Kael looked toward him.

”Why?”

Teren glanced at the orchard report.

”Because killing six animals that already left seemed unnecessary.”

Galahad heard.

”So?”

”We checked the outer field to make sure they weren’t circling back.”

”And?”

”They moved toward the woodland.”

”Good.”

The F-Rank adventurer who had remained quiet finally spoke.

”One charged us.”

Teren nodded.

”We used the fence line and drove it off.”

”Anyone freeze?” Galahad asked.

Teren looked at the young man covered in mud.

”No.”

The man looked slightly proud despite smelling like a swamp.

Nalia completed the report.

The orchard owner had already confirmed through a runner that the animals were gone from the property for now. Payment was released.

The System appeared.

[E-Rank Contract Completed]

Party Leader: Teren Vos — E-Rank

Supervised F-Rank Members: 2

Threat: Ordinary root boars

Outcome: Successful

Injuries: None

Unnecessary escalation: None

Client objective satisfied: YES

Leadership record: Positive preliminary

Teren looked at his payment.

Then at the E-Rank badge beneath his shirt.

Nothing dramatic had changed.

He had led two people.

Made decisions.

Returned.

That was enough.

Galahad stopped him before he left the counter.

”How did leading feel?”

Teren looked toward his companions.

”More annoying.”

Kael laughed.

Teren continued, ”I spent half the time checking whether they were behind me.”

One F-Rank frowned.

”I was always behind you.”

”You were in a mud hole.”

”That still counts.”

Even Galahad smiled.

”Good. Write the report.”

Teren’s smile vanished.

”Now?”

”Yes.”

”Can I eat first?”

”No.”

Promotion had consequences.

The day ended with no monster emergency, no new Imperial summons, and no sudden flood of settlers.

Kael considered that increasingly normal.

The final Guild summary arrived while he was still there.

[Blackwood Adventurers’ Guild — Day 11 Summary]

Registered Adventurers: 59

Confirmed Rank Placements:

F-Rank: 21

E-Rank: 15

D-Rank: 1

C-Rank and Above: 0

Temporary External-Rank Placements: 1

Active Contracts: 12

Completed Contracts: 19

Internal Promotions: 1

Serious Incidents: 0

Cross-Guild Rank Procedure: Established

Operational Status: Stable

House Intervention Required: NO

The House overview followed later at the manor.

[House Development Overview]

Controlled Settlement Pilot: 3 placed / 2 households under verification

Population & Labor Analysis: Active

Stonebrook Housing Expansion: 2 frames / 1 foundation / 2 prepared sites

Oakridge School: Opening readiness 72%

Village Watch Coordination: Active

Blackwood Adventurers’ Guild: Day 11 complete

Damien Ravenmoor: Frontier evaluation — In transit

Kael looked over the day’s records one last time.

A promoted adventurer had completed his first E-Rank assignment by removing animals from an orchard.

An experienced outsider had discovered that Blackwood would respect his history without blindly trusting his title.

A school was approaching readiness because four ordinary people were willing to teach pieces of what they knew.

Stonebrook’s houses were moving only as quickly as skilled supervision allowed.

Two more families had arrived asking whether Blackwood might have room for them.

None of it felt enormous.

That no longer bothered Kael.

Blackwood was learning how to recognize the difference between potential and proof.

A person saying they were skilled was potential.

A verified record was proof.

A family arriving was potential.

A household still thriving after months would be proof.

A repaired schoolhouse was potential.

Children actually learning inside it would be proof.

And an E-Rank badge was potential too.

Teren Vos had earned permission to climb.

Now he had to keep proving that the Guild had been right to let him.
