”The point is that Blaze is not second by a thin margin in a crowded race. We are second by a substantial margin, and third place is declining while we’re growing.”

Marvin sat back slightly.

Eleven months. A publication that hadn’t existed in August of the previous year was now the second-highest-circulating manga magazine in Japan, a market so historically established that most Western publishing ventures treated it as impenetrable. The Four properties carrying that number—Bleach, Full Metal Alchemist, Death Note and Avatar—were producing the kind of reader investment that turned a casual consumer into an advocate, someone who told three other people, who told three more.

”The Blaze Dark numbers,” Marvin said.

”Solid but not spectacular yet,” Gregg said honestly. ”It’s building. The world-building is the asset—readers are in it fully. The mythology is holding their attention in the long-term way that sustains a series rather than spiking and declining. I think its best commercial performance is still ahead of it.”

”Good,” Marvin said. ”That’s what you want from a long-form property. You don’t want the peak at months.”

Gregg allowed himself to lean back in his chair and breathe. The debriefing discipline had done its work—he had moved through the data and given Marvin the picture in the right sequence. Now, the adrenaline he had been holding together for hours was allowed to surface.

”I called my wife from the airport in Tokyo,” he said. ”Before I boarded. She asked how the numbers were and I told her. She didn’t say anything for five seconds, and then she asked, ’What does that mean?’ I said, ’It means we’re second in Japan.’ She still didn’t understand what that meant.” He smiled at the middle distance. ”Which is fine. I don’t think I understood what it meant until I was looking at the confirmed figures in the UK office and realized my hands were shaking.”

Marvin looked at him. ”You built it correctly.”

”We built it correctly,” Gregg said.

A comfortable pause settled between them.

”Alright,” Gregg said, straightening. ”Europe.”

The register of the meeting shifted cleanly. Gregg produced a second folder from his bag—thinner than the Japan audit, structured differently, oriented toward what was coming rather than what had been confirmed.

”Two months,” he said. ”The European launch is in two months. UK and Germany simultaneously, France four weeks behind. Distribution agreements are signed in all three markets.” He opened the folder and spread the contents—distribution maps, retail partner lists, print allocation sheets, a timeline of weekly deliverables. ”The print infrastructure is set. The UK printer is the same network we used for the trial run of Blaze back-catalogue reprints in April. The relationship is established and the quality control has been tested.”

”Retail placement,” Marvin said.

”This is where I want to walk you through the specifics. The European newsstand structure is different from Japan and the US, and the placement strategy reflects those differences.” Gregg found the UK retail sheet. ”WH Smith is the anchor. Thirty-two hundred outlets across the United Kingdom. We’ve secured dedicated spinner rack placement in eight hundred of their highest-footfall locations—train stations, airports, high street shops. The remaining twenty-four hundred will carry the title on the general periodicals shelf.” He paused. ”The spinner rack placement is critical. It’s the same positioning model that worked in Japan. Visibility at point of boredom. You catch someone waiting for a train, you give them something to look at. That’s the conversion moment.”

”How did you get the Smith placement?”

”Combination of things. The Japan numbers helped—walking into that conversation with a confirmed circulation over a million in an established manga market is a different beast than walking in with projections. We also packaged it with a promotional agreement: WH Smith gets preferred retail terms for the first one hundred and seventy-sixty days in exchange for the prominent placement commitment. The margin sacrifice is real, but the visibility payoff is worth it.”

”Beyond Smith?”

”Menzies Distribution for the independent newsagents and convenience retail. That’s eight thousand additional outlets. Tesco and Sainsbury’s are in conversation. The large supermarkets are the harder target because their category management cycles are slower, but we have meetings scheduled for September. That aligns with the post-launch period when we’ll have initial UK sales data to show them.”

Marvin reviewed the distribution map while Gregg spoke, tracing the regional coverage with the attention of someone who understood geography as a form of strategy. ”Scotland and Wales,” he said.

”Fully covered through Menzies. The regional penetration outside London is actually one of the stronger parts of the UK plan because those markets are underserved by the current comics and manga distribution infrastructure. There’s an appetite there that isn’t being met.” Gregg turned to the next page. ”Germany.”

The German situation was structurally cleaner in some respects and more complicated in others. Egmont, the Danish media group with a substantial German magazine distribution operation, had agreed to carry Shōnen Blaze Weekly through their existing network. The coverage was broad—fifty-three hundred outlets across Germany, Austria, and German-speaking Switzerland. The complication was translation.

”The German edition required a full localization pass,” Gregg said. ”Not just translation, but cultural calibration. Some of the humor in Bleach doesn’t land in direct translation, and the Berlin editorial team flagged three Chapters in the Avatar arc where the dialogue needed restructuring to read naturally. I went through the localization review personally. The German edition reads like it was written in German.”

”Who’s running the Berlin office?”

”Helena Brandt. She’s been in the German comics market for fourteen years, knows every key retailer in the country, and is invested in making this work because she thinks the manga format will transform the German youth publishing market over the next decade. I believe she’s correct.” Gregg paused. ”She’s also already had interest from three German bookstore chains in carrying the collected volume editions of Bleach and FMA. We hadn’t even formally begun that conversation.”

”Close those,” Marvin said immediately.

”Already drafting the terms.”

”The thing I want to raise about the European launch,” Gregg said, his tone shifting to the deliberate register of a man raising a carefully considered point, ”is the promotional infrastructure.”

Marvin looked up from the distribution sheets.

”In Japan,” Gregg continued, ”the first year was built on the strength of the content, distribution partnerships, and Tanaka’s school program. The marketing spend was modest relative to the results. Organic word-of-mouth did the work.” He paused. ”In Europe, we don’t have the school program equivalent yet. We don’t have the existing reader infrastructure. Japan already had anime culture and a literacy around the manga format. In the UK and Germany, we’re introducing the format to readers who may never have encountered a manga before.”

”Which is an opportunity,” Marvin said.

”It’s an opportunity and a challenge. We get to define what manga means to that reader—we’re not competing for someone who has a preference, we’re creating one. The challenge is that without familiarity, the conversion moment requires more work. You can’t assume the reader knows how to read a Manga, or why the storytelling structure is worth their patience.” He set down his pen. ”I want a dedicated first-reader campaign. A sampler—three Chapters from three different series, formatted left-to-right, priced at nothing. Distributed through WH Smith and Menzies in the month before the full launch.”

”Cost?”

”Print and distribution, maybe sixty thousand pounds for the UK run. Germany comparable. The goal isn’t to make money on the sampler. The goal is to create readers who come back for the full magazine.”

Marvin considered this. ”What’s the conversion assumption?”

”If we convert fifteen percent of sampler readers into regular purchasers, the sampler pays for itself in the first quarter of subscriptions. Conservative modeling puts us at twenty percent based on the Japan first-reader data.” He paused. ”I’d be comfortable with ten percent and still call it successful.”

”Do it,” Marvin said.

Gregg wrote the approval in his notes. ”I’ll need sign-off from your office for the budget allocation, and the marketing team needs to have the sampler design finalized in three weeks to hit the distribution window.”

”I’ll have Dana set the meeting for tomorrow. Marketing, distribution, you.”

”Thank you.” Gregg moved to the next item. ”Merchandise.”

This was the section of the meeting Gregg had been saving. It lived in a different register from distribution spreadsheets and print allocations. It was about what the properties were becoming, a distinctly different conversation from what they currently were.

”Eleven months into the Japan publication,” he began, ”we are seeing fan behavior that goes beyond readership. The Bleach and Death Note fandom has developed an entire ecosystem—fan art, fan fiction, reader communities organized around specific characters. There are teenagers in Tokyo creating content more sophisticated than most professional editorial commentary.” He produced a folder of physical printouts—website content, forum posts, scanned hand-drawn fan art sent to the editorial office. ”This is reader investment at a level where the merchandising conversation cannot wait any longer.”

”Tanaka raised it in May,” Marvin said.

”Tanaka raised it in May and I asked him to hold pending the circulation confirmation. Now I have it.” Gregg set the folder on the desk. ”The characters in these properties are resonating with eight-to-sixteen-year-olds in Japan the way the most successful franchises in the world resonate. They’re not just reading these stories. They are these characters. Just like a certain generation was Luke Skywalker or the Ninja Turtles.”

”Walk me through what you’re proposing.”

”Phase one: Japan. That’s where the demand is confirmed and where the retail infrastructure for character merchandise is the most developed. Tokyo alone has more character merchandise retail surface area than most countries combined.” He presented a separate document. ”Action figures, the core line: three characters from Bleach, two from Full Metal Alchemist, two from Avatar, and two from Death Note. Standard retail price point. We manufacture through a licensing agreement with BrandWorks. I have a preliminary conversation going with their licensing division. They’re interested and already familiar with the properties.”

”Timeline for the Japan merchandise line?”

”If we sign the BrandWorks agreement in August, the product could be on shelves in time for the holiday window. It’s aggressive but achievable.” He paused. ”The holiday window matters. Character merchandise in Japan at Christmas and New Year is a massive commercial event. We’re not going to have a second chance to be a new property entering that window for the first time.”

”I’ll have him call you this week.”

”Good.” Gregg moved forward. ”Phase two: Europe, timed to the launch. The European merchandise market for manga properties doesn’t exist yet in any meaningful commercial form, which means we’re not entering a competitive space—we’re establishing it. The sampler campaign creates the readership, the readership creates the demand, and the merchandise arrives as the demand matures.” He laid out a simpler mock-up for the European phase—fewer SKUs, cautious production volumes, designed to test the market rather than saturate it. ”UK and Germany retail partners are potentially the same networks as the magazine distribution. WH Smith has a gift and novelty section in the larger stores. We can explore a small initial presence there.”

”Phase two timing?”

”Six months after the magazine launch. Spring 2000 for the first European product if everything runs on schedule.”

Marvin looked at the mock-ups on his desk—the action figure designs, the regional timeline, the projected retail placements. He was quiet in the way he was when running the longer calculation, extending beyond the immediate proposal into what the proposal was actually the beginning of.

”The manufacturing chains are locked,” Gregg confirmed. ”But we need to scale up our freight volume. If we’re pushing into Europe, we need toys, apparel, clothes, lunchboxes—the entire lifestyle brand package ready to ship alongside the first localized issues. I want these kids surrounded by our IP.”

The strategy was elegant. They weren’t just exporting a comic; they were exporting an entire cultural wave.

”I want a remote meeting with the Meyers BrandWorks team by Thursday,” Marvin ordered. ”If we have over a million readers in Japan and we’re opening the pipeline to Europe, we need to fast-track the animation deals. I want anime adaptations in pre-production by the end of the year. The manga feeds the show, the show feeds the merchandise, and the merchandise feeds the brand.

”I’ll set up the calls with the Tokyo studios,” Gregg said, making a frantic note on his pad.

”Good.” Marvin closed the circulation report and slid it back toward Gregg. He studied the executive for a moment. The man looked exhausted, his notes getting messier with every page he turned.

Marvin let him finish writing before moving on. There was still one matter he wanted on the table, even if nothing would come of it immediately.
